What a consultant adds over a tool, how it is scoped, and when you should not hire one.

An AEO consultant decides which of your visibility problems is costing you most and fixes it. A tool returns a score; a consultant returns an ordered plan and, in this case, implements it directly rather than handing it to your developers.

There is a real distinction between the two things sold under this label. One produces a document. The other changes the site. The second is worth more and is much rarer at this end of the market.

Tools are good at the parts that are mechanical — crawler permissions, schema validity, status codes per agent. They are poor at the part that decides your outcome, which is knowing which of eleven flagged problems is the one actually costing you citations.

A note on the term “AEO”

Searching for an AEO consultant returns three unrelated professions: Authorised Economic Operator customs consultants, structural engineering firms using the initials, and study-abroad agencies. When not to hire a consultant

  • Your site fails at the retrieval gate. Blocked agents and render problems are fixed-scope work with an end state. Buy the sprint, not advice.
  • You have no content yet. There is nothing to make quotable. That is a content problem first, and consulting will not solve it.
  • You have an in-house SEO team with capacity. Hand them the checklist. Most of it is work they can do.
  • You need attributable pipeline this quarter. Citation share moves over eight to twelve weeks. Buy paid media.

What you should ask any consultant before hiring

  1. How many prompts do you run, how many times each, and will you show me the spread rather than the average?
  2. Which named agents do you check access for, and do you check at the CDN edge as well as in robots.txt?
  3. Do you implement, or do I get a document?
  4. What would make you tell me not to buy?

The fourth one is the useful question. Anyone who cannot answer it is selling regardless of fit.
